For most of the generative AI era, the dominant mental model was simple: one model, one prompt, one output. A single large language model handling everything in sequence — capable, but fundamentally limited by what one context window and one reasoning loop can hold at once.

That model is now obsolete for anything that matters at scale.

The agentic AI field is going through its microservices revolution. Just as monolithic applications gave way to distributed service architectures, single all-purpose agents are being replaced by orchestrated teams of specialised agents.
The architectural logic is the same as it was for backend engineering twenty years ago: divide responsibility, specialise deeply, coordinate explicitly.

Gartner reported a staggering 1,445% surge in multi-agent system inquiries from Q1 2024 to Q2 2025, signalling a shift in how systems are designed. Rather than deploying one large LLM to handle everything, leading organisations are implementing "puppeteer" orchestrators that coordinate specialist agents.

This is not a theoretical transition.
In 2026, AI agents are no longer just pieces of experimental software — they are steadily becoming products, services, and digital workers with their own market presence.

The question for builders in DeFi, AgenticFi, and adjacent spaces is not whether multi-agent systems matter. It is whether you understand them well enough to build, govern, and benefit from them before the teams that do get too far ahead.

What Multi-Agent Systems Actually Are

A multi-agent system is exactly what it sounds like: a network of autonomous AI agents, each with a defined role, tools, and scope, working together toward a shared goal.

A multi-agent system (MAS) is a network of autonomous AI agents that can perceive their environment, make decisions, and act — individually and in coordination with others. Unlike a single trading bot that tries to do everything, MAS break down complex tasks into specialised roles. Think of them as a team of digital colleagues: one does research, another manages risk, another executes trades. Each has its own objective, but they work together toward a shared goal.

Orchestrated networks of specialised AI agents — each scoped to a domain, coordinated by an orchestrator, grounded by shared memory — can complete workflows that would exhaust a single model's context window, exceed its reliability threshold, or require simultaneous access to multiple tool surfaces.

Building a multi-agent system in 2025 means choosing between at least six production-grade frameworks, each with a fundamentally different philosophy on agent coordination.
That number has grown. Here is an honest account of where the major players stand — not as marketing, but as architectural choices with real trade-offs.

CrewAI — Role-Based and Fast to Start

CrewAI specialises in role-driven multi-agent orchestration, enabling multiple agents with clearly defined responsibilities to collaborate efficiently. It is beginner-friendly and practical for teamwork-oriented workflows.

The biggest strength is developer experience. You can define a working multi-agent system in under 20 lines of Python. CrewAI handles task delegation, output passing between agents, and basic memory. It is model-agnostic, supporting OpenAI, Anthropic, open-source models via Ollama, and any OpenAI-compatible API.

The honest limitation:
the abstraction prioritises simplicity over fine-grained control — no built-in checkpointing for long-running workflows, limited control over agent-to-agent communication, and coarse-grained error handling. Teams that start with CrewAI for prototyping often migrate to LangGraph when they need production-grade state management and conditional routing.

2026 update:
CrewAI's 2026 addition of "Flows" brought event-driven architecture to the framework, enabling granular control over agent coordination beyond the original crew/task model. Flows support native MCP and A2A protocol integration. For teams that need rapid deployment with role-based agent design and event-driven coordination, CrewAI with Flows is the strongest option for mid-complexity orchestration.

LangGraph — Control-First for Production Systems

LangGraph builds on LangChain to provide a graph-based orchestration layer. It is designed to manage long-running, stateful agents with complex branching and workflow dependencies. LangGraph enables developers to visualise agent tasks as nodes in a graph, making debugging and error handling more transparent and systematic.

Durable execution lets agents persist through failures and resume automatically. Human-in-the-loop support lets you inspect and modify state at any point. The comprehensive memory system spans both short-term working memory and long-term persistent memory.

The framework reached v1.0 in late 2025 and has become the default runtime for all LangChain agents.
The floor is higher —
a robust LangGraph implementation requires a deep understanding of state machines and asynchronous programming. It is the "low-level" framework for those who refuse to treat AI as a black box.
If your agent is making decisions that cost real money or carry real consequences, you want LangGraph's control surface.

AutoGen / AG2 — Conversational Multi-Agent

Microsoft AutoGen became one of the best-known implementations of conversational multi-agent style, allowing multiple agents to communicate through structured message exchanges. Microsoft's broader enterprise orchestration initiatives continue to build on this philosophy.

The trade-off is token cost and latency.

A practical note:
Microsoft has shifted focus to the broader Agent Framework and AutoGen's major feature development has slowed significantly.
New projects in the Microsoft ecosystem should evaluate the newer Agent Framework over raw AutoGen.

OpenAI Agents SDK — Handoffs and Guardrails

Released in March 2025, OpenAI's Agents SDK replaced the experimental Swarm framework with a production-grade toolkit. The core abstraction is the handoff: agents transfer control to each other explicitly, carrying conversation context through the transition. Each agent is defined with instructions, a model reference, tools, and a list of agents it can hand off to. The SDK includes three built-in primitives: Handoffs for agent-to-agent transfer, Guardrails for input/output validation, and Tracing for end-to-end observability of agent chains.

The constraint is model lock-in:
the OpenAI SDK supports OpenAI models only.

On the original Swarm:

A2A (Agent-to-Agent), created by Google in April 2025 and donated to the Linux Foundation in June 2025, standardises how AI agents discover, communicate, and collaborate with each other — regardless of their underlying framework.

The relationship between them is complementary, not competitive:
MCP is the internal wiring that connects each agent to its tools. A2A is the multi-agent communication layer that lets agents delegate work to each other. They operate at different layers of the stack and are designed to work together — achieving AI agent interoperability through open standards rather than proprietary integrations.

Both MCP and A2A are now under the Linux Foundation's Agentic AI Foundation (AAIF), launched in December 2025 with six co-founders: OpenAI, Anthropic, Google, Microsoft, AWS, and Block.
The governance shift matters: neither Anthropic nor Google owns these standards any more. They are now shared infrastructure — closer in kind to HTTP or TCP/IP than to any single company's API.

They are unreliable precisely because errors compound across agent boundaries in ways that are hard to detect, hard to attribute, and very fast to propagate. It is not about slowing the agents down. It is about knowing when their outputs are ready to act on.

When asked about AI agents' autonomy, 59.7% of respondents trust them to make decisions only within a defined framework, while humans should handle judgment calls.
The instinct is correct: bounded autonomy with human checkpoints at decision boundaries is more reliable than unbounded autonomy at every layer.

In practice, this means:

Agents handle: research, first-draft synthesis, pattern detection, data aggregation, option generation, routine execution within defined parameters.
Humans handle: consequential decisions, ethical edge cases, output approval before anything with real-world effect, course correction when agent behaviour drifts.
The approval layer is not overhead. It is the feature.

AgenticFi: Autonomous Agents in DeFi Right Now

The convergence of multi-agent systems and DeFi is not speculative. It is already a measurable reality.

Messari's 2025 report says that the AI-powered crypto sector grew by more than 340% in total value locked between 2024 and 2025.

Automated agent activity is estimated to account for over 19% of all on-chain activity, with more than 76% of stablecoin transfer volume generated by bots.

The specific use cases where multi-agent architectures are finding traction:

Yield optimisation.
Automated yield optimisation is one of the most important use cases. AI agents can watch hundreds of DeFi protocols at once and move money to the best opportunities in real time. Protocols like INFINIT and Yearn Finance have led the way by using multi-agent swarm architectures. Users can get much better returns than with manual strategies while spending less time and effort.

The Real Risks: What Can Actually Go Wrong

The failure modes of multi-agent systems are not hypothetical. They are observable, documented, and in some cases already expensive.

When one agent hallucinates and stores the result in shared memory, downstream agents treat false data as verified fact. The error propagates silently before any agent flags it. It enables standardised agent-to-agent collaboration — a yield optimisation agent can hire a risk analysis agent, pay in stablecoins, and receive structured data, all on-chain.
This is the foundation for agent-to-agent markets — not just agents serving humans, but agents contracting with each other.

The governance gap closing slowly.
Most CISOs express deep concern about AI agent risks, yet only a handful have implemented mature safeguards. Organisations are deploying agents faster than they can secure them. This governance gap is creating competitive advantage for organisations that solve it first.
The teams who build robust observability, circuit-breakers, and human-approval workflows now will not have to rebuild them under fire later.

The CoAgentic Principle, Applied
